I’m about to change my water pump and auxiliary drive belt on my 2.8 (100k miles). I’ve ordered a GRAF pump but looking at the drive belt GSF offer the belt but don’t supply idler or tensioner pulleys, kits are available on eBay but do I need to change the pulleys, if so where’s best place to so source?
 
IMHO. I would consider replacing the tensioner pulley for sure, also the water pump pulley is plastic and I would upgrade to metal or aluminum if available or even a new OEM plastic if it's within budget, just for safety because of fatigue.
 
Yes change the pump pully had a car in the Shed months back found the pully on that was starting to break up around it's edge, old age and plastic degrading. Since your in there worthwhile putting new tensioner and idlers in it.
 
It’s worth changing them all, recently done mine all the pulleys were shot. Just get the part numbers of Realoem and have a look on eBay, Amazon and BMW Synter have a online parts ordering system so you can compare prices for oem vs your budget.
